Recon, short for reconditioning, is the process a dealership puts every used vehicle through between acquiring it and putting it up for sale. It covers the mechanical work, cosmetic repairs, detailing, and merchandising needed to make the car safe, presentable, and ready for the front line. In most stores, recon is the single biggest factor in how fast inventory turns, because a car generates nothing until recon is done.

What does recon include?

The exact steps vary by store, but nearly every recon pipeline covers the same ground:

  • Transportation from the auction or acquisition point
  • An inspection to find out what the car needs
  • Mechanical repairs and service
  • Cosmetic work like paint, PDR, glass, wheels, and upholstery
  • A full detail
  • Photos and merchandising so the car can be listed

Who is involved in recon?

More people than most realize, which is exactly why it gets slow. A typical unit touches the buyer or appraiser who brought it in, a manager who approves the work, service techs, parts, one or more outside vendors, a detailer, a photographer, and the used-car manager watching the clock. Recon is less like an assembly line and more like a relay race, and the handoffs between all those people are where the time goes.

How long should recon take?

The metric is called time-to-line, or T2L: the days from acquiring a vehicle to frontline ready. Best-in-class stores run 3 to 5 days. Many stores run 10 to 14 without realizing it, because nobody is measuring the waiting between steps. The gap is rarely the work itself; a typical unit carries hours of actual labor spread across days of sitting.

One thing most dealers do not account for: transportation time counts. The clock starts when the car is purchased, not when it arrives at your lot. The unit is paid for, owned, and depreciating while it sits at the auction or rides on a truck, so a car that takes five days to arrive and five days through recon is a ten-day car, even if your recon numbers look clean. Measure transit as its own stage so you can see both.

What does recon cost?

Two costs, and dealers usually only track the first. The obvious one is the work: parts, labor, sublets, detail. The quiet one is holding cost, the $40 to $85 per day a vehicle costs you in flooring, depreciation, insurance, and overhead while it sits waiting to be finished, and it starts accruing the day you buy the car, not the day it shows up. On a slow recon process, the waiting can cost more than the wrenching, and it compounds across every unit on the lot.

What does "frontline ready" mean?

Frontline ready means the car is done to your store's retail standard: repaired, detailed, photographed, priced, and physically available for a customer to see and drive. But that standard varies from dealer to dealer, and it should, deliberately.

Some of the variation is price-based: a cheap commuter car may not get every door ding and curb-rashed wheel repaired, while an expensive vehicle gets all of it. Some of it is house standards: certain stores never touch curbed wheels or minor dents, and others fix every one they find. And some stores run the tightest version of all: the car hits the front line and gets advertised as soon as it is mechanically done, detailed, and photographed, while the remaining minor cosmetics, a PDR dent, a curbed wheel, get finished whenever that vendor makes their next rounds. That last one is a deliberate time-to-line play. The store still does all the repairs, but the car is selling while the last few finish, instead of sitting unadvertised waiting on a vendor's schedule.

What does not vary: a car that is "basically done" but missing photos or parked in the back row is not frontline ready, and it is not making the store money. Define your standard on purpose, then measure every car against it.

Is recon only for used cars?

Mostly, but not entirely. New cars go through prep, accessories, and lot-ready steps rather than reconditioning in the repair sense, but the workflow problem is identical: multiple people, multiple handoffs, and cars that sit between steps. Stores that manage new and used in one system just treat them as separate workflows.

Why does recon speed matter so much?

Because every day in recon is a day the car cannot sell and is costing money anyway.
